The Biggest Broken Promise in BI
For the past decade, every business intelligence vendor has made the same promise: self-service analytics. The idea was simple and compelling — give business users a tool, let them explore data on their own, and free the data team from the bottleneck of ad-hoc requests.
Tableau said it. Looker said it. Power BI said it. Metabase, Sisense, Qlik, and a dozen others said it. “Empower your business users to find their own answers.”
It did not work.
The data tells the story. Despite billions invested in BI tools, the vast majority of business users still cannot answer their own data questions. Industry surveys consistently show that only 20 to 30 percent of licensed BI users actively use the tool they have access to. The rest either never log in or open a pre-built dashboard and click a filter. That is not self-service. That is a slightly interactive PDF.
The data team is still the bottleneck. Business users are still waiting for answers. The promise was broken — and it is worth understanding why, because the failure was not in the execution. It was in the premise.
What Went Wrong
Self-service required learning a new skill
Every “self-service” BI tool comes with its own technical layer that users must learn before they can do anything useful.
Looker requires LookML, a proprietary modeling language that even some data engineers find cumbersome. To build or modify an Explore, you need to understand joins, dimensions, measures, and a YAML-like syntax that has no application outside of Looker.
Tableau requires understanding calculated fields, level-of-detail expressions, and a drag-and-drop interface that is intuitive for simple charts but becomes genuinely complex when you need something beyond a bar graph. Creating a cohort analysis in Tableau is not something a marketing director is going to figure out on their lunch break.
Power BI has DAX, a formula language for creating custom calculations. DAX is powerful. It is also a programming language. Asking a sales manager to write DAX formulas to analyze pipeline velocity is asking them to do a job they were not hired for and are not trained in.
The industry called this “self-service” because the tools were technically available to everyone. But available is not usable. A tool that requires 20 hours of training before a user can answer a basic question is not self-service. It is a different kind of dependency.
The data model remained a black box
Even when a business user learns the tool’s interface, they still face a fundamental problem: they do not understand the data model. Which table contains revenue data? What is the difference between the orders table and the transactions table? What does the is_active flag actually mean? Is the date field in UTC or the user’s local time zone?
BI tools expose these data structures directly to users and expect them to navigate correctly. This is like handing someone a map of a building’s electrical wiring and asking them to find the conference room. The information is technically there, but it is organized for engineers, not for the people who need to use the building.
Most business users, reasonably, give up at this point and go back to asking the data team.
Training does not stick
Companies have tried to solve this with training programs. Lunch-and-learns. Internal certification tracks. Video tutorials. Documentation wikis. Some organizations have dedicated “BI champions” on each team whose job is to help colleagues use the tool.
The results are predictably underwhelming. People attend the training, retain about 20 percent, and forget the rest within a month because they do not use the tool frequently enough to build fluency. The marketing manager who learned to build a Tableau chart in February has forgotten the steps by April because she only needs data answers a few times a month.
This is not a training problem. It is a frequency-of-use problem. BI tools require regular practice to maintain competency, and most business users simply do not interact with data often enough to stay proficient.
The tools optimized for the wrong user
Here is the core issue. Traditional BI tools were built for data analysts and then marketed to business users. The entire interface — the data explorer, the query builder, the visualization configurators — is designed around the mental model of someone who thinks in tables, joins, and aggregations.
When a finance director wants to know “Are we on track to hit our quarterly revenue target?”, they do not think in terms of tables and joins. They think in terms of business concepts: revenue, target, quarter, trajectory. The gap between how they think about the question and how the tool requires them to express it is the gap that self-service was supposed to bridge.
No BI tool has successfully bridged it. Not because the tools are badly built — they are well-built tools for the wrong audience.
Why Natural Language Changes Everything
The interface every person already knows is natural language. You do not need to train someone to ask a question in plain English. You do not need to teach them a modeling language or explain what a dimension versus a measure is. You just let them ask.
“What was our revenue last quarter compared to the quarter before?”
“Which marketing channel has the lowest cost per acquisition?”
“Are we on track to hit our Q3 pipeline target?”

This is not a cosmetic difference. It is a fundamental shift in who can use the system. When the interface is natural language, the addressable user base goes from the 20 percent who learned the BI tool to 100 percent of the company. That is what real self-service looks like.
But natural language alone is not enough
Earlier “natural language BI” attempts failed because they treated language as a novelty feature bolted onto an existing tool. You could ask a question, but the answer was unreliable, there was no transparency into how it was calculated, and the system could not handle the ambiguity of real business language.
True natural language analytics requires three things traditional tools never provided:
Grounding. The answer must come from actual data, not a language model’s best guess. The system must generate a query, execute it against the data warehouse, and return real numbers. If it cannot produce a grounded answer, it must say so rather than fabricate one.
Business context. The system must understand that “churn” means something specific in your company. That “enterprise” refers to accounts above a certain revenue threshold. That “active user” has a precise definition that your product team agreed on. Without this context, natural language queries produce technically correct but semantically wrong answers.
Transparency. Users must be able to see the query, inspect the data, and verify the logic. This is what builds trust. A natural language answer that arrives as a black box is no more trustworthy than a dashboard number you cannot trace back to its source.
What Real Self-Service Looks Like
